CASE STUDY:

Optimization of Spare Parts with Accurate Data

How an Amazon Pharmaceutical Facility Standardized Gearmotor Inventory Through Variant Reduction

Large-scale pharmaceutical fulfillment facilities rely on highly automated conveyor systems to move products efficiently through fast-paced distribution environments. To support this level of throughput, operations depend on accurate equipment data and a well-structured spare parts strategy to minimize downtime and maintain performance.

As systems expand and evolve, managing equipment information and spare parts inventory becomes increasingly complex. Without clear standardization and visibility, facilities can struggle with inconsistent data, duplicate components, and uncertainty around what is installed versus what is available as a spare, creating risk in both maintenance and procurement.

Challenge:

Identifying Variant Reduction And Spare Parts Management

Amazon operates a sizable pharmaceutical fulfillment facility with over 130 installed gearmotors but lacked a clear and standardized way to align equipment data with spare parts inventory. The reliance on internal part numbers without a clear link to actual equipment specifications led to confusion, wasted time, and an increased risk in spare part ordering, creating several major hurdles. Operational setbacks and challenges included:

  • Identical units assigned different internal part numbers

  • Multiple variations performing the same function, with no clear alignment between installed and spare units

  • Potential to purchase incorrect replacements

Solution:

Data-Driven Standardization And Variant Reduction

SEW-EURODRIVE partnered with Amazon to transform their installed base data into a clear, standardized system that aligned equipment specifications with spare parts requirements and reduced the number of variants.
This was accomplished by using a purpose-built analysis tool designed by our industry experts to process installed base data, validate equipment specifications, and identify opportunities for standardization.

Key Deliverables:

  • Conduct drive analysis: Validate serial numbers, specifications, and functional locations
  • Variant identification: Determine true differences vs. interchangeable units
  • Duplicate elimination: Resolve conflicting and redundant part numbers
  • Remote execution: Complete without on-site visit using customer-provided data and photos

The Standardization Process:

From installed equipment to standardized spares. Customer information was matched with verified technical
data to build a clearer spare-parts strategy.

Standardized Data That Reduced Variants And Simplified Part Numbers

Across three facilities, SEW-EURODRIVE identified approximately 28 apparent gearmotor variants and consolidated them into 13 standardized variants, a reduction of about 54%. The analysis also identified six stocked spare variants that were not used in production and could be removed, resulting in even more space becoming avaliable throughout the facility. Key outcomes included:

  • Standardized spare parts and reduced variants with accurate internal part numbers
  • Eliminated duplication and conflicting records
  • Reduced ordering errors and risk of incorrect parts
  • Scalable approach across multiple facilities
  • Less storage space needed for variants led to more plant optimization
